Home Services: the full revenue systems guide

These systems can be adapted for any industry — the structure stays the same, the details change.

The Problem

A plumbing office tracks calls in one tool, estimates in another, and pending decisions in a spreadsheet. A ‘proposal’ stage may mean an unsent draft to one rep and a homeowner-ready quote to another.

Why This Happens

A stage label is not evidence. Stages should represent completed customer-facing events, with one owner and one dated next action. Keep the sales opportunity separate from the delivery work order so a booked job is not confused with collected revenue.

System Breakdown

1New inquiry → contacted

New requires source, receipt time, contact details, and owner. Contacted requires a two-way conversation—not a voicemail or automated email. Keep failed contact attempts as activities, with the next attempt due, rather than advancing the stage.

2Qualified → appointment scheduled

Qualified means service fit, service area, and an understood need. Scheduled requires an agreed visit date and assigned estimator or technician. Put cancellations and no-shows into an exception queue with a reschedule task.

3Estimate delivered → decision pending

Delivered requires the quote identifier, amount, delivery time, and evidence it was sent. Decision pending requires an agreed next step and date. Review any record without a next action; elapsed time alone is not grounds to mark a deal won or lost.

4Booked or closed lost

Booked requires the homeowner's approval and a real scheduling or contract event appropriate to the trade. Closed lost requires a reason such as price, scope, timing, competitor, or no decision. Track deposits, job completion, and invoices in linked delivery and billing records—not as sales-stage guesses.

5A weekly exception report

Surface unassigned inquiries, overdue first responses, estimates without next steps, and decisions past their agreed date. Review counts, stage conversion, and age by service type. Fix the missing action on the record rather than cleaning up the spreadsheet after the meeting.

The Fix

Write a one-page stage dictionary and implement required fields in the CRM you already use. Test a lead through booking and a lead through closed lost before migrating the full pipeline.
